Cohort analysis: the analysis revealing hidden retention problems

Aggregate metrics ("5% churn") hide important trends. Cohort analysis groups customers by signup date and shows behaviour over time. Reveals problems invisible in standard metrics. Here's how.

What cohort analysis is

Divide customers into groups (cohorts) based on when they signed up (e.g. "January 2025 customers"). Track each cohort's behaviour over subsequent months. Compare cohorts.

What it reveals: customers acquired from July onwards have much worse retention. Cause? Probable change in marketing/onboarding/product in July. Without cohort analysis you only see "5% average churn" and miss the problem.

  • GA4: has native cohort analysis (Explore section)
  • Mixpanel: sophisticated cohorts, $25-833/month

  • HubSpot/Pipedrive: base cohort in CRM
  • Google Sheets: for manual cohort analysis (small SME)

What to look for

  • "Bad" cohorts deviating from pattern (red flag)
  • Seasonality effect (Christmas cohorts do worse in other seasons?)
  • Product change effect (cohorts post-update behave differently?)
  • Acquisition channel effect (Google ads vs SEO clients have different retention)

Strategic questions to answer

  1. Which cohorts are best/worst and why?
  2. When did onboarding change? Effect?
  3. Pricing changes? Effect on new cohorts?
  4. Acquisition channels: real ROI (not just CAC) per cohort?

Analysis frequency
