Customer Lifetime Value: how to calculate it correctly

CLV (Customer Lifetime Value) is the metric separating SMEs deciding with data from those deciding "by feel". Without CLV you can't know how much to invest to acquire a customer. Here's how to calculate it correctly.

Base formula (for simple businesses)

CLV = AOV × Annual purchase frequency × Years of retention

Skincare e-commerce example:

  • AOV (Average Order Value): €60
  • Purchases per year: 4
  • Average retention years: 3
  • CLV = 60 × 4 × 3 = €720

If CLV is €720, you can spend up to €150-200 to acquire a customer and keep healthy margin.

Advanced formula (with margins)

CLV = (Average revenue × Margin % × Frequency × Lifespan) - Acquisition costs

B2B service example:

  • Average monthly revenue: €500
  • Margin: 60%
  • Average lifespan: 18 months
  • Onboarding costs: €200
  • CLV = (500 × 0.60 × 18) - 200 = €5,200

Common calculation errors

  • Using AOV without considering margins (overstates CLV)
  • Optimistic lifespan ("clients stay forever") — use real data, never wishful thinking
  • Not discounting time value (a client paying over 5 years is worth less than one paying now)
  • Confusing mean with median (10 VIP clients skew the average)

How to use CLV for decisions

  • Acquisition budget: max 25-35% of CLV for healthy CAC
  • Pricing decisions: price increases justified if CLV grows more than churn
  • Segmentation: identify top 10% by CLV → dedicated retention strategy
  • Referrals: incentives only for above-average CLV customers
